The Roots &
Canopy Method

Because culture isn't what you say. It's what your people feel.

At Nontoxic Nonprofits, we believe that a healthy organization grows the same way a strong oak does: from the roots up.

You can have a great mission statement, a strategic plan, even a thriving donor base, but if the roots of your organization its culture, communication, and trust are decaying, the canopy will always show it.

Turnover. Burnout. Misalignment. Silence.

We help you heal what’s beneath the surface.

The Roots & Canopy Method helps nonprofits uncover and heal the unseen issues beneath the surface so they can build cultures where people thrive and missions grow.

STEP 1

Examine the Roots

The “roots” of a nonprofit are its culture  the unseen ecosystem of trust, accountability, and empathy that sustains everything above ground.

We start here, identifying where the roots are strong and where they’re starving. Through surveys, listening sessions, and focus groups, we look for cultural warning signs:

  • Low morale or disengagement
  • Breakdown of trust between teams or generations
  • Fear-based silence or conflict avoidance
  • Unclear expectations and accountability

Your Root Health Snapshot reveals what’s nourishing your organization and what’s quietly draining it.

STEP 2

Study the Trunk: The Coorientation Model

Every healthy tree has a strong trunk, and every healthy nonprofit has strong communication.

The Roots & Canopy Method uses coorientation, a research-backed communication model that measures accuracy and agreement between groups.

Coorientation asks:
“What do you believe I think, and how accurate is that belief?”

This powerful method exposes the gaps between perception and reality that fuel miscommunication, misunderstanding, and mistrust.

Through coorientation exercises, we map how well staff and leadership truly understand one another because perception is reality.

STEP 3

Map the Canopy

The canopy reflects the visible outcomes of your culture: engagement, performance, and retention.

We translate your coorientation data into a Canopy Map, a visual scatter plot that reveals where your organization sits on four key dimensions:

This map gives leaders a clear picture of their culture’s health and a roadmap to strengthen it.

STEP 4

Nurture the Roots

Culture heals through systems that make curiosity, clarity, and accountability daily habits.

We help you put those systems in place:

  • Quarterly coorientation cycles to keep perceptions aligned
  • Communication hygiene rituals like clarity checks and “pause” words
  • Feedback and reflection tools that reinforce psychological safety
  • Cultural dashboards that track trust, engagement, and alignment over time

The result: a culture where communication feels clear, feedback feels safe, and your mission can finally breathe again.

Why it Works

The Roots & Canopy Method bridges research and reality. It blends communication science (coorientation) with organizational psychology and nonprofit expertise, creating a process that’s both human and data-driven.

Healing culture isn’t about buzzwords or blind optimism; it’s about seeing what’s really happening beneath the surface, then tending to it with patience, structure, and care.
